The Software Testing Lifecycle: Every Phase Explained

Building great software requires more than talented developers and good ideas. It requires a structured approach to verifying that what gets built actually works. The Software Testing Lifecycle (STLC) provides that structure - a sequence of well-defined phases that guide testing activities from the moment requirements are written to the moment the final test report is delivered. What Is the Software Testing Lifecycle?
The Software Testing Lifecycle is a systematic process that defines the steps involved in testing software. It is not a single event that happens at the end of development - it is a parallel track that runs alongside the Software Development Lifecycle (SDLC), with testing activities corresponding to each development phase.
The STLC ensures that testing is planned, organized, and executed methodically rather than treated as an ad hoc afterthought. Each phase has specific entry criteria (conditions that must be met before the phase begins), activities (the work performed during the phase), and exit criteria (conditions that must be met before moving to the next phase).
While different organizations may customize the STLC to fit their processes, the core phases are broadly consistent across the industry. Let us walk through each one.
Phase 1: Requirement Analysis
The first phase of the STLC begins as soon as requirements are available. During requirement analysis, the testing team reviews the software requirements specification (SRS) and other documentation to understand what needs to be tested.
This phase is about asking questions. Testers identify testable requirements and flag ambiguities, contradictions, or gaps in the specifications. They determine which requirements can be verified through testing and which require other forms of validation. They also identify the types of testing that will be needed - functional testing, performance testing, security testing, usability testing, and so on.
A critical output of this phase is the Requirements Traceability Matrix (RTM), which maps each requirement to its corresponding test cases. This matrix ensures that no requirement goes untested and provides visibility into test coverage throughout the project.
Entry criteria for this phase include the availability of requirements documents. Exit criteria include a signed-off RTM and a clear understanding of the testing scope.
Phase 2: Test Planning
Test planning is where the strategy takes shape. The test lead or test manager creates a comprehensive test plan that defines the scope, approach, resources, schedule, and deliverables for the testing effort.
The test plan answers fundamental questions: What will be tested and what will not? What testing techniques and tools will be used? Who will perform which tests? What is the timeline? What are the risks, and how will they be mitigated? What are the criteria for passing and failing?
Key elements of a test plan typically include the test strategy (the overall approach), the scope of testing (features in scope and out of scope), resource allocation (how many testers, what skills are needed), the test schedule (milestones and deadlines), the test environment requirements, and the defect management process.
Test planning also involves estimating effort. How long will it take to write the test cases? How long will execution take? How much time should be allocated for retesting fixes? Accurate estimation is challenging but essential for realistic project planning.
In agile environments, test planning is more iterative. Rather than a single comprehensive plan created upfront, agile teams plan testing activities sprint by sprint, adapting their approach as the product evolves. The principles remain the same, but the cadence is faster and more flexible.
Phase 3: Test Case Development
With the plan in place, the team begins developing the actual test artifacts. This phase involves writing detailed test cases, preparing test data, and creating test scripts for automated tests.
A well-written test case includes a unique identifier, a description of what is being tested, preconditions (the state the system must be in before the test begins), test steps (the exact actions the tester will perform), expected results (what should happen at each step), and actual results (filled in during execution).
Test data preparation is equally important. Tests often require specific data sets - user accounts with particular roles, products with specific attributes, or transactions in specific states. This data needs to be created and maintained carefully.
For automated testing, this phase includes writing test scripts in the chosen automation framework. These scripts translate the test case logic into executable code that can be run repeatedly without human intervention. The exit criteria for this phase include completed and reviewed test cases, prepared test data, and ready-to-execute automation scripts.
Phase 4: Test Environment Setup
The test environment is the hardware and software configuration on which tests are executed. Setting up this environment is a critical phase that is often underestimated in terms of complexity and time required.
An ideal test environment mirrors the production environment as closely as possible. If the application runs on specific server configurations, specific database versions, or specific operating systems in production, the test environment should replicate those conditions. Differences between the test environment and production are a common source of “works on my machine” problems - bugs that appear in one environment but not the other.
Test environment setup includes installing and configuring the application under test, setting up databases with test data, configuring network settings, installing testing tools and frameworks, and verifying that the environment is functional and accessible to the testing team.
In modern development, staging environments serve as near-production replicas specifically designed for final testing before deployment. Containerization and infrastructure-as-code tools have made environment setup faster and more reproducible, but the fundamental challenge of maintaining environment parity with production remains.
A readiness check, often called a smoke test, is performed once the environment is set up to confirm that the basic functionality works before committing to full test execution.
Phase 5: Test Execution
Test execution is the phase most people think of when they hear “testing.” This is where testers actually run the test cases against the application, compare actual results with expected results, and document the outcomes.
During execution, testers follow the test cases developed in Phase 3. Each test case is marked as passed (actual results match expected results), failed (actual results differ from expected results), blocked (the test cannot be executed due to a dependency or environment issue), or skipped (intentionally not executed, with a documented reason).
When a test fails, the tester logs a defect in the bug tracking system. A good defect report includes steps to reproduce the issue, the expected behavior, the actual behavior, screenshots or recordings, and severity and priority classifications. Defects are assigned to developers for fixing. Once fixed, the tester performs retesting to verify the fix and regression testing to ensure the fix did not break anything else. This fix-verify cycle continues until all critical defects are resolved and exit criteria are met.
Test execution is not a one-pass activity. Multiple cycles of testing are common, with each cycle focusing on new builds that incorporate fixes from the previous cycle.
Phase 6: Test Closure
Test closure is the final phase of the STLC. It involves wrapping up testing activities, evaluating completion criteria, documenting lessons learned, and producing the final test summary report.
The test closure report summarizes the testing effort: how many test cases were planned, executed, passed, and failed; how many defects were found, fixed, and remain open; the overall quality assessment; and recommendations for future releases. This report provides stakeholders with the information they need to make an informed release decision.
Equally important is the retrospective analysis. What went well during testing? What could be improved? Were the estimates accurate? Were there enough resources? Was the test environment reliable? These lessons inform and improve the testing process for future projects.
Test closure also involves archiving test artifacts - test cases, test data, defect reports, and automation scripts - for future reference. These artifacts are valuable for regression testing in future releases and for onboarding new team members.
How the STLC Maps to the SDLC
The STLC does not operate in isolation. Each STLC phase corresponds to a phase in the broader Software Development Lifecycle. Requirements analysis in the STLC parallels the requirements gathering phase in the SDLC. Test planning aligns with system design. Test case development happens alongside coding. Test execution corresponds to the integration and deployment phases.
This parallel structure means that testing activities can and should begin early in the development process. Testers reviewing requirements find ambiguities before a single line of code is written. Test cases designed during the coding phase are ready to execute as soon as the build is available. This “shift left” approach - moving testing activities earlier in the lifecycle - consistently reduces defect costs and improves overall quality.
In agile and DevOps environments, the STLC is compressed and iterated within each sprint or release cycle. The phases still exist, but they happen more rapidly and more frequently, supporting the continuous delivery of tested, high-quality software.
